A globe on three orbits with four nodes tethered to it: people (empowered teams), processes (optimised operations), technology (modern infrastructure) and data (actionable insights), on a platform labelled digital transformation: modernise, innovate, scale.
OrbitNexa runs ninety-day AI transformation programmes for mid-market hospital groups, lenders, manufacturers and professional-services firms in India and the UK: a two-week readiness assessment across data, systems, people, governance and value ownership, a ranked use-case shortlist, a pilot built in your own systems against a measured baseline, and an eighteen-month roadmap with named owners, governed under our ISO/IEC 42001 certified AI management system.

From a readiness profile to a roadmap with names on it.
The assessment and the pilot fit inside the ninety days; the roadmap review runs quarterly after it, with the governance board.

01
Assess
Discovery & Strategy
1-2 weeks
We map your ecosystem, constraints and KPIs before any engineering starts, so every technical decision has a reason on record.
02
Prioritise
Architecture & Design
2-3 weeks
Architects draw the system and designers prototype the interface, both reviewed and signed off before a line of code is written.
03
Build
Agile Development
4-12 weeks
Iterative sprints on modern frameworks, with a senior engineer reviewing every pull request before it merges.
04
Measure
Quality Assurance
2-4 weeks
Automated unit, integration and acceptance tests, plus performance and security checks against real-world scenarios.

Ongoing
A zero-downtime deployment, then continuous monitoring and iterative enhancement as your standing technical partner.
The first two weeks.
Interviews, a system and data review, a scoring workshop, and a use case chosen by the end of week two.
Week 1Interviews with the owners of the outcomes, a system and data access review, a controls inventory.
Week 2The scoring workshop against the five-dimension model — data, systems, people and skills, governance and controls, value ownership — each scored ad hoc, defined, managed or scaled.
End of week 2The readiness profile, the ranked shortlist with a one-page brief and a return estimate per case, and the assessment report.
Weeks 3–10The chosen use case built in your systems, on your data, with a measured baseline from day one and a senior engineer on every change.
Weeks 10–12Results against the baseline, presented to the people who own the number. A written go/no-go, then the eighteen-month roadmap.
Who is on the programme.
Overlap with UK and Indian working hours every day, a shared channel, a weekly call with the programme owner and a demo every two weeks.

Start with a transformation workshop
Half a day
The leadership team, the five-dimension model, a first pass at the use-case shortlist, and the regulatory read for your sector. You leave with a proposed agenda for the assessment and a one-page summary the same week. A proposed agenda, not a slide deck.
A readiness report, a brief per use case, a decision record, a roadmap with names on it.
The readiness report and the shortlist
Five dimensions scored, the gaps named, and a one-page brief per use case with its assumptions written down so any of them can be challenged.
The pilot decision record
Results against the baseline and a written go/no-go. A no is a result the programme paid for.
The eighteen-month roadmap
Sequenced initiatives with owners, dependencies and the controls each needs before it ships. Reviewed every quarter.
The second project is yours
A centre of excellence, upskilled owners, and standards inherited from the pilot. The governance pack can become your own AI management system.
Out of pilot purgatory
What a stalled pilot looks like, and what the ninety days do differently.
Buyers now ask how to get out of pilot purgatory, not whether we can build a pilot. Eight differences, and the governance the board asks about.
Governed beforeit is built.
A pilot that stalls · the ninety-day programme
Built in a sandbox · built in your systems
A data sample · production data under DPDP controls
No baseline · a baseline measured on day one
A decision that drifts · a written go/no-go in week twelve
The vendor owns it · a named person in your organisation owns it
Controls added later · controls designed before the build
Another pilot follows · a sequenced roadmap follows
Accountability unclear · a governance board with a risk register, answerable to yours
Governed before it is built
ISO/IEC 42001 clauses, NIST AI RMF functions and EU AI Act deployer duties mapped against your current state, with a remediation plan
An AI risk register and model inventory, with the review board's terms of reference
The regulatory read for your sector: DPDP for every Indian client; RBI FREE-AI for lenders; IRDAI for insurers; NHS DTAC and UK GDPR for UK health; EU AI Act where you sell into the EU
A one-page status per quarter for the board: initiatives, owners, measured results, the risk register and the controls status
The five-dimension readiness model.
What the assessment scores, and what the self-assessment will reuse.
01Data — is there a modelled, tested source the first project can read?
02Systems — do the systems the pilot must live in have APIs?
03People and skills — is there a named owner, and who runs the second project?
04Governance and controls — is there a risk register, a model inventory, a review board?
05Value ownership — is the baseline measurable, and does someone own the number? Each scored ad hoc, defined, managed or scaled.
FAQ
Questions? We're here to help.
Stalled pilots, data platforms, build or buy, who owns it after ninety days. Straight answers. Still have a question? We're just a message away.
Both, in that order and with the same people. The assessment and the prioritisation are consulting; the pilot is engineering, built in your systems by the engineers who will stay on it. The roadmap is written by people who have just shipped something in your stack, which is why it has owners and dates rather than themes.
02What if the pilot fails?
Then the go/no-go says no, on evidence, and that is a result the programme paid for. The pilot is measured against a baseline agreed before the build; if it does not clear the bar, the roadmap says why and what to try instead. What we will not do is scale something the numbers did not support.
03Do we need to change our stack first?
No. The readiness assessment is done in your stack and your team's context, and the pilot is built in the systems you already run. Where a gap would block the first project, the report names it and the roadmap sequences it.
04How is the return estimate produced, and can we challenge it?
From your numbers, in a scoring workshop with the people who own them: volume, unit cost, error rate, time. Each use case gets a one-page brief with the assumptions written down, so any of them can be challenged and the ranking re-run.
05How does this fit with ISO/IEC 42001?
The governance and operating model is aligned to it: an AI risk register, a model inventory, a review board and the controls each initiative needs before it ships. OrbitNexa is certified against ISO/IEC 42001, so the programme is run the way our own AI management system requires.
06We already ran a pilot and it stalled. Can you pick it up?
Yes. The assessment reads what exists, measures the baseline the pilot never had, and either takes it to a written go/no-go or replaces it with a better-ranked case.
07Do we need a data platform first?
Not for the first project. The readiness report names the data gaps; the roadmap sequences the platform work where it is needed for the second and third initiatives.
08How do you choose between building and buying?
The one-page brief per use case carries a build-or-buy read: if a platform we already work with (Dynamics, Salesforce, ServiceNow, a vendor product) does the job, the pilot configures it rather than building.
09Who owns the programme after ninety days?
A named person in your organisation, supported by the centre of excellence we set up and the quarterly review, with us as programme partner only for as long as you choose.
10What does the board see?
A one-page status per quarter: initiatives, owners, measured results against baseline, the risk register and the controls status.
11Which regulations apply to us?
The assessment includes a regulatory read for your sector: DPDP for every Indian client; RBI FREE-AI and model-risk guidance for lenders; IRDAI for insurers; NHS DTAC and UK GDPR for UK health; EU AI Act deployer duties where you sell into the EU.
12Is ISO/IEC 42001 something we should get too?
Often yes, once the second project is running. The governance pack is written so that it can become the basis of your own AI management system.
